New Font issue

I've created a set of numbers using the Bucks home as a base but in game they look like this:
How do I tell the game where each number is?

It's because you use different tweak or font. Open numbers texture and edit it.

What do I need to edit exactly?
The font works if I use the original and then when I put my numbers over the originals in the same place then they appear shifted

Because you need to edit font_number_color.dds and put yours numbers over existing (with photoshop or whatever tool you use), not just overwrite iff files.

That is what I have done. I placed my new numbers over a copy of the bucks ones, created the alpha etc and replaced the one in the iff but they don't like up in game even though they are the same place in the number dds as can be seen in my attachment.

I haven't done this in 2K20 or 2K21 yet but in 2K14 you could replace the original digits. You just need to have the new digit be the same size or a little smaller than the original. You have to think of the original as having a boundary. The new digit has to be within this boundary. The boundary is rectangular. In your screenshot it looks like the '2' is overlapping the '1' and the '3'. As far as I know we can't change the font kerning. You have to work with what 2K has given to you. In 2K14 this meant the spacing (kerning) may not be the same for all ten digits.

That is what I did, I placed my font number in the middle of the corresponding Bucks one and created the alpha etc.
I have been modding for years and understand most of the techniques but am struggling with how the txtr files affect the dds.
I have managed to place the numbers in the place I want on the jersey
